A trust audit turns a vague social judgment into an operating review.

The question is not whether people like each other. The question is where work needs extra supervision because reliability, judgment, honesty, or repair has become uncertain.

Review commitments, surprises, decision rights, escalation quality, and repair speed. Look for places where people add buffers, ask for side confirmation, or avoid saying the plain thing in the room.

Operator artifact: score one workflow from 1 to 5 on reliable commitments, clean facts, early warnings, clear ownership, and repair after misses. The lowest score gets the next operating change.

Field test: Audit one team ritual and name the specific trust condition it needs to improve.
