Domain Experts Are Product Infrastructure

AI makes domain experts more important, not less.

This is easy to miss because AI demos often imply that expertise has been compressed into the model. Ask the tool a technical question, get a plausible answer, move faster. For broad knowledge work, that can feel magical.

But in real operational settings, the hard question is not whether the model can produce an answer. The hard question is whether the answer is good enough for this workflow, this customer, this risk level, this exception, this regulatory environment, this business consequence.

That is domain expertise.

Forward-deployed companies need domain experts not as advisory decoration, but as product infrastructure.

Experts define what wrong looks like

Generic quality is not enough in consequential workflows.

A model can be fluent and still wrong. It can be directionally right and still operationally unsafe. It can satisfy a benchmark and still fail the edge case that matters most to a customer.

Domain experts define the difference.

They know which mistakes are harmless, which are expensive, which are embarrassing, which are legally dangerous, and which destroy trust. They know where humans routinely exercise judgment that the process map does not show. They know which exceptions are rare but critical. They know when a user is asking the wrong question. They know what a novice would miss.

This knowledge should not remain trapped in expert heads.

It should become evals, review rules, workflow constraints, escalation criteria, onboarding materials, customer education, and product defaults.

Expertise is not the same as customization

There is a lazy version of domain expertise where every expert becomes a bespoke solution designer for every customer.

That does not scale.

The better version uses experts to find repeatability under the mess.

An expert may begin by helping a specific customer through a specific workflow. But the company’s job is to ask: what part of that judgment generalizes? What categories of exceptions exist? What signals predict risk? What terminology confuses users? What decisions should remain human? What information does the system need before acting? What proof would make a buyer comfortable?

The expert’s work should sharpen the product’s opinion.

If every deployment requires the expert to rethink the entire process from scratch, the company is not building product infrastructure. It is renting expertise by the hour.

Domain experts and product managers need a working relationship

In many companies, product managers “consult” domain experts when needed. That is too weak for forward deployment.

Domain experts should be part of the product system. They should help define quality bars, inspect failures, review edge cases, design eval sets, participate in deployment retros, and flag when the product is learning the wrong lesson from a loud customer.

Product managers bring abstraction, prioritization, sequencing, and tradeoff discipline. Domain experts bring reality, risk, and judgment. The product gets better when those two forms of intelligence argue well.

Without product discipline, experts can overfit to nuance and resist simplification. Without expert discipline, product teams can simplify away the thing that actually matters.

The forward-deployed company needs both.

Experts are trust carriers

Customers often trust people before they trust systems.

A domain expert can sit with a buyer and demonstrate that the company understands the real work. They can name risks the buyer has not yet disclosed. They can explain why the deployment process is structured a certain way. They can distinguish between a reasonable concern and a red herring. They can help the champion defend the project internally.

This trust function is not superficial.

In AI deployments, customers are often afraid of being sold magic by people who do not understand the domain. A credible expert changes the conversation from “Can your model do this?” to “Do you understand what safe, useful work looks like here?”

That credibility helps sales. More importantly, it helps product avoid fantasy.

AI agents change the expert’s job

As AI agents absorb more repeatable deployment labor, the expert should not disappear into manual review forever.

Their job should move up the leverage curve.

Instead of answering every repeated question, they define the answer pattern. Instead of manually inspecting every output, they design review criteria and spot-check drift. Instead of personally training every customer, they create training artifacts, examples, and exception libraries. Instead of being the deployment bottleneck, they become the source of better automation boundaries.

This is how expertise becomes infrastructure.

The company should ask: what expert judgment can be encoded, what must remain human, and what signals tell us the boundary has changed?

Do not underprice expertise

A common mistake is treating domain expertise as a cost center because it sits near services.

That is backwards.

If domain expertise improves win rates, reduces failed implementations, strengthens evals, shortens time-to-value, creates trust, and turns messy workflows into reusable product, it is a strategic asset.

But strategic assets still need operating discipline. Experts should not become unmeasured account support. Their time should be allocated against the company’s learning priorities. Their contributions should show up in product, playbooks, proof, and automation.

Domain experts are expensive. They should be.

The operator test is whether expert work leaves infrastructure behind: evals, defaults, escalation rules, examples, training artifacts, trust language, refusal criteria, and better automation boundaries.

The waste is not paying for expertise. The waste is failing to productize it.
