Organizations update slowly because updating is socially expensive.
A changed mind creates work. It embarrasses old plans. It threatens budgets. It reveals that confident statements were provisional. So companies often keep acting as if the old belief is true long after enough evidence has arrived.
Live players update faster than the institution around them.
Updating is not thrashing
Fast updating does not mean changing direction every time a metric wiggles. It means noticing when the weight of evidence has shifted and then adjusting the level of commitment.
There are degrees:
- keep going;
- keep going but watch a risk;
- reduce investment;
- run a sharper test;
- change the plan;
- abandon the premise.
Most organizations have only two modes: full belief and crisis reversal. Live players use the middle gears.
The operating move
Create explicit belief registers for important work.
For each major initiative, write:
- We believe ___ because ___.
- The strongest contrary signal would be ___.
- If we see ___ by ___, we will increase investment.
- If we see ___ by ___, we will change or stop.
This makes updating less personal. You are not betraying the plan; you are following the terms under which the plan was adopted.
Why people do not update
People resist updates for predictable reasons:
- sunk cost;
- status tied to the old answer;
- fear of looking inconsistent;
- incentive plans built around stale targets;
- teams staffed for the old strategy;
- executives who punish bad news even while asking for truth.
If you ignore these forces, your “evidence” will bounce off the organization. Live players package updates in a way the system can metabolize: clear signal, implications, recommended move, and cost of delay.
A good update packet is short: what changed, why it matters, what stays true, what action changes now, and what we will check next. The “what stays true” line matters because it reduces the feeling that every update is an identity collapse.
The personal practice
Keep a private “changed my mind” log.
Every week, record one belief that got weaker, stronger, or more precise. If the log stays empty for months, one of two things is happening: either your environment is strangely static, or you are not learning.
The goal is not to be proudly inconsistent. The goal is to make belief revision normal before reality forces it brutally.
Dead players defend old maps. Live players revise maps while there is still time to move.
