The framing is familiar: you can ship fast or you can ship quality. Pick one.
It's treated as a fundamental tradeoff, like speed versus fuel efficiency in a car. You can have more of one but less of the other. Teams pick their position on the spectrum and live with the consequences.
The problem with this framing is that it's too crude for the actual dynamics at play. Speed and quality are not on opposite ends of a single axis. They interact in ways that, if you understand them, point toward different designs for your system — designs that get you more of both.
Staged Rollouts and the Blast Radius Variable
One of the most underused tools in the quality-speed toolkit is staged rollout.
The instinct when shipping is to go big: the feature is done, it passes tests, ship it. But staged rollouts — 1%, 5%, 20%, 100% — fundamentally change the risk profile of shipping without changing the shipping speed.
You can ship to 1% of users in the same time it takes to prepare for 100%. This is not "beta" as an excuse to ship unfinished work; it is a deliberate control on exposure while you learn from real usage. If something is wrong, you've limited the blast radius to 1% of users. You detect the problem faster because you have fewer variables to isolate. You fix it faster because the change is recent and your memory is fresh.
Gene Kim, Jez Humble, and Dave Farley's Accelerate documents the DORA research finding that high-performing organizations — measured by deployment frequency and lead time — also have lower change failure rates. They ship faster and more safely. The reason: the practices that enable fast shipping (small batches, continuous delivery, good observability, quick rollback) also happen to be the practices that contain failures when they occur.
The "speed versus quality" tradeoff is usually a "big batch risky launch versus small batch controlled rollout" tradeoff. One of these is not inherently safer than the other.
When Quality Is Actually Being Sacrificed
There are real situations where teams are genuinely trading quality for speed — and they're usually not the ones framed as "we need to ship faster."
Cutting test coverage on changes you don't understand. Not the same as moving fast with good coverage. This is moving fast because you don't know what's at risk, and you're hoping nothing breaks. The failure mode isn't immediate. It shows up weeks or months later as a regression that takes days to diagnose.
Skipping review because "we're on a deadline." The review that would have caught the spec misalignment or the edge case bug gets skipped "just this once." The exception becomes the pattern. Quality problems compound.
Ship-it-and-fix-it as a release philosophy. Not the same as staged rollouts with fast rollback. Ship-it-and-fix-it means shipping to all users and fixing reactively. The blast radius is full. The feedback loop is slow. The cost of fixing is high. This is not the same as small batches with good observability.
These are not necessary conditions for going fast. They're symptoms of a system where quality infrastructure and process haven't been invested in, and "move fast" is being used as cover for skipping work that protects users.
