The org chart explains authority. The informal organization explains movement.
Work often moves through trusted translators, unofficial historians, skeptics with veto power, and people everyone consults before committing. Ignoring them creates resistance that looks mysterious from the formal chart.
This is not an invitation to play politics. It is a map of context flow. If a person carries local truth, consult them early. If a person has veto-by-influence, understand the risk they are protecting.
Operator artifact: draw an influence map for one decision: formal owner, practical owner, trusted translator, likely skeptic, affected team, and person who will hear the complaint first.
Field test: Map who people ask before they feel safe saying yes.
