Side channels are not automatically political.
Healthy side channels move context before the formal room. Unhealthy ones replace the room because people no longer trust it. Operators need to know which one they are using.
A clean side channel prepares truth for the room, checks impact, or prevents a preventable surprise. A dirty one makes the real decision elsewhere and leaves the meeting as theater.
Operator artifact: before a side conversation, name its purpose: context, risk check, repair, or decision. If the answer is decision, bring it back to the right room.
Field test: Use side channels to prepare truth for the room, not to bury it.
