AI makes it easy to produce more.

More drafts. More research. More summaries. More analyses. More meeting notes. More competitive scans. More campaign ideas. More product requirements. More candidate packets. More board appendix slides.

This can feel like progress because output volume is visible. But companies do not win because they generate more internal artifacts. They win because they make better decisions and execute them faster.

Decision quality beats output volume.

The polished-noise problem

Before AI, weak work often looked weak. It was incomplete, messy, slow, or badly written.

With AI, weak work can look polished.

That changes the management problem. Leaders can no longer rely on presentation quality as a proxy for thinking quality. A well-written memo may hide poor assumptions. A detailed market map may be based on shallow sources. A confident recommendation may ignore constraints. A persuasive plan may optimize a local metric while damaging the system.

AI lowers the cost of plausibility.

The antidote is not less AI. The antidote is better decision discipline.

What better decisions require

A good AI-augmented decision process makes the following visible:

  • the decision being made;
  • the options considered;
  • the assumptions behind each option;
  • the evidence supporting or weakening those assumptions;
  • the risks and reversibility;
  • the expected second-order effects;
  • the owner and decision rights;
  • the follow-up metric or learning loop.

AI can help with all of this. It can surface alternatives, challenge assumptions, summarize evidence, compare scenarios, identify missing stakeholders, and draft decision memos.

But the memo should carry its own inspection trail: source links, confidence notes, known gaps, dissenting evidence, and the human owner who is accountable for the recommendation. Otherwise the company has only made unsupported reasoning more readable.

But AI should not be treated as a thinking substitute. It is a decision-support layer. The human still owns judgment and accountability.

Stop measuring productivity by artifact count

If a marketing team produces twice as many campaign concepts, did productivity improve?

Maybe. Or maybe the team created more review burden.

If product managers produce more PRDs, did the roadmap get better?

Maybe. Or maybe engineering now has more polished ambiguity to interpret.

If analysts produce more dashboards, did leaders make better decisions?

Maybe. Or maybe the company has more numbers and less clarity.

Artifact count is a dangerous metric because AI makes it cheap to increase.

Better metrics include:

  • decision cycle time for important decisions;
  • percentage of decisions with explicit assumptions;
  • quality of evidence used in decisions;
  • reversals caused by missed information;
  • rework caused by unclear decisions;
  • downstream adoption of recommendations;
  • forecast accuracy where relevant;
  • customer or business outcomes tied to decisions.

This is harder to measure than prompt usage. It is also more real.

Use AI to improve the decision surface

Many company decisions are bad because the decision surface is bad.

The relevant information is scattered. The question is unclear. Options are not comparable. Risks are buried. Stakeholders bring different context. The meeting starts with status instead of choices. Someone writes a memo that sounds decisive but does not expose the tradeoffs.

AI can improve the decision surface by preparing the ground:

  • pulling context from source systems;
  • summarizing prior decisions and open commitments;
  • identifying conflicting data;
  • producing option comparisons;
  • testing arguments against known constraints;
  • creating pre-read packets tailored to the decision;
  • logging the decision and follow-up actions.

This is a better use of AI than generating more generic analysis.

Local optimization is the trap

AI often creates local wins that hurt global performance.

A team uses AI to send more outbound emails, increasing pipeline activity but reducing brand quality. A support team uses AI to close tickets faster, but customer trust drops because subtle issues are missed. A product team synthesizes feedback faster, but overweights noisy sources. A finance team automates reporting, but leaders trust numbers whose definitions changed quietly.

Local productivity is not company productivity.

AI programs need operating reviews that ask: what improved for the system?

Not just: who saved time?

Time saved matters only if it is redeployed into higher-value work, reduced cost, better quality, faster cycle time, or improved customer outcomes. Otherwise, the company may simply fill the space with more activity.

A decision-quality scorecard

For major decisions, use a simple scorecard:

  1. Is the decision clearly stated?
  2. Are the options real, or is one option being dressed up as analysis?
  3. Are assumptions explicit?
  4. Is the evidence fresh, relevant, and sourced?
  5. Did AI surface alternatives or only reinforce the initial framing?
  6. Are constraints visible?
  7. Are second-order effects considered?
  8. Are decision rights clear?
  9. Is there a learning loop after the decision?
  10. What would change our mind?

This scorecard is not bureaucracy. It is a way to keep AI from becoming a confidence amplifier.

For recurring decisions, keep the scorecard lightweight and comparable. A one-page decision record with assumptions, evidence, owner, decision, and follow-up date is often enough. The discipline matters more than the format.

The operating cadence matters

Decision quality improves when it becomes part of cadence.

Weekly business reviews should inspect decisions, not just metrics. Product reviews should distinguish evidence from opinion. Forecast reviews should separate model output from manager judgment. AI-enabled workflows should be reviewed for outcome quality, not usage volume.

Leaders set the standard by asking better questions:

  • What assumptions did the AI help us test?
  • What did it miss?
  • What evidence changed the recommendation?
  • Where did human judgment override the model?
  • What did we learn after execution?

These questions teach the organization that AI is not a shortcut around judgment. It is leverage for judgment.

The operator's rule

If AI increases output faster than the company improves decision quality, the organization gets noisier.

The goal is not more content, more analysis, or more internal motion.

The goal is better choices, made faster, with clearer evidence and cleaner follow-through.
