Scarcity in AI shifts away from routine output toward privileged resources that improve products or economics. Useful data, rights, trusted access, judgment, and domain expertise become defensible only when they enable outcomes competitors cannot easily reproduce.
When every vendor claims intelligence, generic promises lose meaning and trust becomes the stronger brand asset. In consequential workflows, durable preference comes from specificity, evidence, auditability, clear limits, and accountable responses when AI systems fail.
Migration pain is not durable power, especially when AI can map schemas, rebuild workflows, and train users. Real switching costs arise when leaving sacrifices accumulated operating memory, decision context, and personalization that materially improve performance.
Being early or AI-native is not counter-positioning. A new entrant gains power only when imitation would force an incumbent to sacrifice margins, channels, revenue, or customer promises, creating openings in seat-based software, outcome pricing, and automated services.
User growth alone does not create network power. Value compounds when real work, decisions, exceptions, outcomes, and corrections enrich shared context, making a workflow more useful to every participant and harder for competitors to replicate within privacy and compliance constraints.
AI weakens scale built on routine human output while strengthening scale that spreads infrastructure and evaluation costs, improves learning, or deepens distribution. The decisive test is whether volume lowers unit costs, rather than multiplying compute, customization, and support burdens.
AI changes strategy by compressing capability gaps: shallow advantages decay while distribution, workflow depth, learning loops, trust, and operating memory can strengthen. The useful test is whether a serious competitor can copy an advantage without paying a real price.
Buying software is only the beginning; adoption depends on implementation, workflow redesign, clear ownership, domain expertise, and disciplined economics. The sequence traces how services become repeatable product capability and how post-launch learning sustains durable use.
