Most bad AI product work starts with the same move: take an existing screen, add a text box, connect it to a model, and call it a strategy.
That is prompt decoration.
It can be useful as a prototype. It can help a team learn what a model is good at. But by itself, it is rarely a product.
A product has a job. It fits into a workflow. It creates value repeatedly. It handles edge cases. It has permissions, pricing, support, metrics, and failure modes. It earns trust through repeated use, not through one impressive generated answer in a boardroom.
AI products are systems built around models: workflow, UX, data, evals, economics, trust, and the operating model after launch.
The prompt-wrapper trap
A prompt wrapper usually has three symptoms.
First, it exposes model capability instead of solving a user problem. The product says, "ask anything," because the team has not decided what outcome it is responsible for.
Second, it makes the user do the product work. The user must provide context, decide what good looks like, catch mistakes, reformat the output, and move the result into the actual workflow.
Third, it has no opinion about failure. If the model is wrong, vague, slow, expensive, or overconfident, the product has no recovery path. It just shrugs.
That is not enough for serious use.
A concrete before/after makes the difference obvious.
Before: a CRM vendor adds a box that says, "ask AI to summarize this call." The rep still has to paste the transcript, decide what matters, copy notes into the right fields, create follow-up tasks, and check whether commitments were invented.
After: the product detects a completed call, pulls the account context and transcript, drafts structured CRM notes, proposes next steps, flags unsupported claims, creates reminders, and waits for the rep to approve or edit before anything is saved. Same model family, very different product.
AI should change the job, not just the interface
A useful AI product changes one of four things.
It changes what the user can do. A support manager can see patterns across thousands of tickets instead of sampling a few. A lawyer can compare clauses across a contract set without reading each one manually.
It changes how fast the user can do it. A sales rep can move from call transcript to CRM update in one review step instead of twenty minutes of admin work.
It changes the quality of the work. A product team can catch regression risks before release because the product tests model behavior against known examples.
Or it changes the economics. A process that required expert review for every case can move to expert review for exceptions, if the risk profile allows it.
If the feature does none of those things, the AI may be decoration.
The product is the operating system around the model
The model gives you possible behavior. The product decides how that behavior becomes useful.
That means product teams need to design more than the generation step. They need to design input capture, context gathering, permissions, output format, confidence cues, correction paths, review flows, logging, escalation, cost controls, and feedback loops.
A good AI writing feature is not just "generate text." It knows where the text will be used, what tone is acceptable, what facts are allowed, which sources are trusted, what claims require review, how the user can edit, and what happens when the model produces something weak.
A good AI analytics feature is not just "summarize this dashboard." It knows which numbers matter, what the user is allowed to see, when to say "I do not know," how to cite the underlying data, and how to route ambiguous questions.
The product wraps the model in judgment.
When AI should be invisible
Not every AI feature should announce itself.
Sometimes the best AI product decision is to make the model invisible: better ranking, smarter defaults, cleaner categorization, faster triage, quieter anomaly detection. Users do not always want an AI conversation. They want the work to be easier.
The question is not "how do we show that this uses AI?" The question is "where does the user need agency, visibility, or control?"
If the system is making a high-stakes recommendation, expose the reasoning surface. If it is cleaning duplicate vendor names in a workflow, do not turn it into a chatbot for branding reasons.
AI is not a feature label. It is a capability inside a product system.
Governance is a product surface
Permissions, safety, consent, and auditability are often treated as backend requirements. In AI products, they are part of the user experience.
Who can use the AI on which data? Can an admin disable it for sensitive workspaces? Are outputs stored? Are they used for training? Can users delete generated content and associated context? Is there an audit trail for regulated environments?
These questions affect adoption. Enterprise buyers do not buy magic. They buy useful systems they can control.

This is intentionally blunt. It should kill weak AI ideas early.
The practical standard
A real AI product should be able to answer five questions:
- What user outcome does the model improve?
- Where does it fit in the workflow?
- How does the user recover when it fails?
- How do we know quality is good enough to ship?
- Who owns the system after launch?
If the team cannot answer those, it does not have an AI product yet.
It has a prompt with a roadmap.
