Here's a situation that plays out constantly in operations: a team ships a major feature. Everything looks good. Usage metrics are healthy. The launch is declared a success. Eighteen months later, customer health scores are declining. A year after that, churn starts ticking up. Nobody connects it to the launch because nobody was watching the right things at the right time.
This is the leading vs. lagging gap — and it breaks more strategies than bad execution ever does.
Why Operators Track the Wrong Things
Lagging indicators feel clean. Revenue is a single number. It went up or it went down. Leading indicators are noisier — pipeline coverage doesn't guarantee revenue, it predicts it. Many operators prefer the clarity of what already happened, even when looking ahead would serve them better.
Leading indicators require trusting a chain. Improving onboarding completion today requires believing that better onboarding leads to lower churn — which requires trusting that the connection between the two is real. The lag between action and outcome can be quarters. That's uncomfortable. It's easier to watch what you can verify immediately.
The BI tool shapes the culture. Most analytics platforms make it easy to track lagging indicators — they're historical, clean, structured. Leading indicators are often behavioral, cross-system, and non-standard. The tool that shapes what you measure is the tool that shapes how you think.
How to Actually Build a Leading Indicator Practice
Start with one outcome, work backward. Pick the lagging metric that matters most — say, annual revenue retention. Then map the inputs that drive it. For retention: customer health scores, support ticket trends, feature adoption curves, expansion rate, contract size progression. Those are your leading indicators. The chain from leading to lagging should be explicit and known, even if the exact causal weights aren't.
Use a simple causal chain:

Define the expected lag for each link. This is where most teams give up. Code coverage changes → defect rates shift → customer-reported bugs surface. Each link in that chain has its own delay. If you change your deployment process today, when do you expect to see an effect in your customer satisfaction score? If you can't answer that, you don't have a leading indicator practice — you have a dashboard.
Set thresholds before the number moves. "Watch onboarding" is vague. "If onboarding completion falls below 55% for two consecutive weeks, the Activation PM brings a rollback/rework recommendation to the weekly product review" is operational. Thresholds turn signal into cadence.
Match the leading indicator to the intervention window. A leading indicator with a 12-month payoff horizon is useless if your review cadence is quarterly and you have no mechanism to act on quarterly signals. Choose leading indicators whose payoff horizon matches your actual decision-making cycle — or build the mechanism to act on longer-horizon signals.
