Data quality projects fail when they are framed as cleanliness projects.
Nobody wakes up excited to make CRM fields prettier. And they should not.
The real reason data quality matters is that decisions depend on it. Segment strategy, pipeline reviews, forecast calls, marketing investment, renewal risk, territory planning, compensation, product prioritization, and board reporting all rely on data being good enough for the decision at hand.
Data quality is decision infrastructure.
CRM is not the system
The CRM is where many revenue decisions become visible, but it is not the whole system. Real decisions often depend on CRM data plus CPQ rules, billing terms, product usage, customer success notes, support history, data warehouse models, enrichment sources, and finance systems. If those systems disagree on customer, segment, contract value, renewal date, usage, or ownership, the company does not have one operating truth. It has competing partial truths.
RevOps should map the decision path before fixing fields. A forecast decision may depend on opportunity stage, CPQ approval status, legal terms, billing start date, and implementation risk. A renewal decision may depend on contract data, usage decline, support severity, payment issues, and CS judgment. Data quality work should follow the decision architecture, not the org chart or the CRM object model.
Not all fields deserve equal attention
A CRM can contain hundreds of fields. Most are not equally important.
RevOps should separate decision-critical data from decorative data.
Decision-critical fields are fields that directly influence:
- Routing
- Ownership
- Forecasting
- Compensation
- Segmentation
- Pipeline inspection
- Lifecycle management
- Customer health
- Billing or finance processes
- Executive reporting
If a field does not drive a decision, automation, handoff, or customer obligation, be careful about forcing the field. Required fields with no operating purpose create resentment and bad data.
Every important field needs an owner
Data quality breaks when everyone is responsible in theory and nobody is responsible in practice.
For each decision-critical field, define:
- Business owner
- System owner
- Who creates the value
- Who can edit the value
- Approved values or format
- Validation rules
- Downstream use
- Review cadence
- Exception process

That is governance. Not in the bloated committee sense. In the "this field actually matters" sense.
Bad data usually has a process cause
When fields are wrong, do not start by blaming the user.
Ask why the system produced bad data:
- Is the definition unclear?
- Is the field required too early?
- Is the value hard to know at the time of entry?
- Does the user benefit from entering it accurately?
- Does the picklist reflect real options?
- Is there duplicate data from multiple systems?
- Is enrichment overwriting human knowledge?
- Is the field used after entry, or is it a black hole?
Bad data is often rational behavior inside a bad process.
If a rep has to choose a churn reason before the customer has explained the issue, the data will be bad. If a source field has 80 values and no one agrees what they mean, the data will be bad. If stage exit criteria require fields that managers never inspect, the data will be bad.
Validation should protect decisions, not annoy users
Validation rules can help. They can also create workarounds.
Use validation where the decision risk justifies the friction:
- Cannot move to late stage without economic buyer status
- Cannot mark closed-lost without reason category
- Cannot create expansion opportunity without existing customer link
- Cannot submit order without billing terms
- Cannot assign lead without country or segment
Avoid validation rules that force false precision too early.
A good validation rule says: "This decision cannot proceed without this information."
A bad validation rule says: "Someone once wanted a cleaner dashboard."
AI makes the basics more important, not less
AI can help with scoring, summarization, routing recommendations, anomaly detection, account research, and next-best-action prompts. But it only helps when definitions, data sources, and decision rights are clear. Otherwise it accelerates the same bad system: wrong routing at higher speed, noisy scores with more confidence, and fake precision layered on top of weak operating rules.
Before adding AI to a RevOps workflow, ask what decision it supports, which data it can trust, who can override it, and how the company will know whether it improved behavior.
Data quality reporting should be tied to operating risk
A useful data quality report does not just list missing fields. It explains risk.
Examples:
- Late-stage opportunities missing decision process: forecast risk
- Accounts missing segment: routing and reporting risk
- Opportunities with stale close dates: forecast risk
- Customers without renewal dates: retention risk
- Closed-won deals missing handoff packet: onboarding risk
- Leads missing source: investment attribution risk
- Accounts with duplicate ownership: conflict risk
This framing changes the conversation. Leaders are more likely to care about operational risk than abstract cleanliness.
The artifact: data quality rule sheet
For each rule, define:
- Field or object
- Required condition
- Why it matters
- Owner
- Validation or report method
- Exception path
- Review cadence
Example:
Rule: Opportunities in negotiation must have decision process, economic buyer status, next step date, and paper process notes.
Why: These fields support forecast confidence and deal risk review.
Owner: Sales leadership, enforced by RevOps.
Method: Validation on stage movement plus weekly exception report.
Exception: VP Sales approval for strategic deals.
Bottom line
Data quality is not about perfect records. Perfect records are expensive and usually unnecessary.
The goal is data good enough to support important decisions and operating workflows.
RevOps should focus on the fields that matter, assign ownership, fix the process causes of bad data, and make data quality visible as business risk.
Clean data is nice. Decision infrastructure is necessary.
