Reporting and reviewing are different jobs. Companies blur them because both use the same raw material: metrics, updates, plans, risks, and commitments. The value comes from separating the work.

Reporting answers: what happened? Reviewing answers: what does it mean, what changed, and what should we do now?

A report can be comprehensive. It can carry the full metric table, program list, funnel, renewal forecast, hiring plan, and project tracker. A review should be selective. It should ask which facts changed the operating picture.

This is where teams waste the room. They spend 50 minutes confirming facts everyone could have read, then rush the only useful question. Push the report into the pre-read. Reserve the meeting for interpretation, challenge, and decisions.

The split also protects accountability. Reporting creates the record: commitment, actual, variance, owner. Reviewing creates the learning: why did the variance happen, what assumption failed, what constraint appeared, what decision was late, and what changes in the next cycle?

When teams confuse the two, they get accountability theater. Every leader tries to make their area look controlled. Red turns into amber. Amber gets wrapped in caveats. The meeting becomes reputation management instead of operating work.

A useful cadence has both artifacts. The report should be boring, factual, and hard to game. The review should be sharper, shorter, and more willing to name uncertainty. If the facts are disputed, fix the report. If the facts are clear but the meaning is disputed, that is exactly why the review exists.

The rule: distribute facts before the room; use the room to process meaning. Anything else is paying executive-time prices for document narration.
